Here's what I learned.
Rule 1: Solve a Real Problem
Judges don't care about your tech stack. They care about:
- ›Who has this problem?
- ›How big is the problem?
- ›Why is your solution better?
AgriSahayak (our Innovista project) worked because 60% of Pakistan's workforce is in agriculture, and they have zero access to AI diagnostics.
Rule 2: MVP in 4 Hours, Polish Forever
My timeline for a 24-hour hackathon:
- ›Hours 0-1: Problem scoping + architecture sketch
- ›Hours 1-4: Core MVP working end-to-end
- ›Hours 4-12: Feature completion
- ›Hours 12-18: Polish, error handling, edge cases
- ›Hours 18-22: Demo prep, slides, script
- ›Hours 22-24: Sleep. Seriously. A tired demo kills momentum.
Rule 3: Use What You Know
Hackathons are not the time to learn a new framework. Use your battle-tested stack:
- ›My go-to: FastAPI + Next.js + PostgreSQL + LangChain
- ›Deploy early on Vercel/Railway
- ›Use environment variables from the start
Rule 4: The Demo is Everything
A working demo beats a perfect codebase. Every time.
Tips for demo day:
- ›Record a backup video (in case live demo fails)
- ›Start with the impact, not the tech
- ›Show the user journey, not the architecture
- ›End with metrics (users, speed, accuracy)
Rule 5: Team > Individual Skill
The best hackathon teams have:
- ›1 person on backend/API
- ›1 person on frontend/UI
- ›1 person on AI/ML pipeline
- ›Clear communication (use Discord/Slack, not shouting)
